Should you hire an AI consulting firm or an AI development company? The two do different but complementary jobs. Consulting decides what to build and why. Development builds it, connects it to your data and keeps it working. This guide explains what each does, when you need which, and how they work together.

What is AI consulting?

AI consulting is the strategy side of AI. Consultants help businesses:

• understand what AI can and can't do for them
• find use cases with a real return
• decide whether to build, buy or integrate
• check whether their data is ready and the idea is technically possible
• weigh up the risks, including data protection and accuracy
• create a roadmap and set priorities

What is AI development?

AI development is the technical side. Once the strategy is set, developers:

• integrate large language models and AI services, such as OpenAI and Hugging Face, into your product
• build retrieval-augmented generation (RAG) pipelines, so answers come from your own documents and data
• design AI agents and automation workflows that take actions inside your systems
• train or fine-tune models for classification, language processing and prediction where an off-the-shelf model isn't enough
• build the apps and interfaces people actually use
• test, deploy and monitor models in production, including how accurate the answers are and what they cost to run
• keep sensitive data private, for example by running open-source models on private UK servers

How to choose between AI consulting and development

Ask yourself three questions. Do you need strategy or delivery right now? Are your goals clear, or are you still exploring? Do you have your own data or technical team?

As a rule of thumb, start with a consultant if you're still exploring, and bring in developers once you know what to build. We usually start with a one to two week discovery sprint, then build a proof of concept on your own data. That tells you whether the idea works before you commit to a full build.
